Priority I Organizational Structure
Develop an organizational structure that becomes a model for other organizations to emulate.
Goal 1: Recruit and develop a board that will support the vision for creating a national center.
· Objective 1: Recruit 6-8 board members to assist with launching the organization
· Objective 2: Create Board Orientation including board policies; board responsibilities including time commitment, board donations, and committee work; supporting board materials (i.e. conflict of interest, board roster, financial policies, etc.); and meeting schedule
· Objective 3: Identify and elect officers
· Objective 4: Identify standing committees and chairs for each committee
Goal 2: Develop an organizational chart that phases in key organizational staff.
· Objective 1: Create a National Office organizational chart and timeline/triggers for implementation
· Objective 2: Create a Regional Organizational Chart and timeline/triggers for implementation
Goal 3: Develop management strategy that’s reflective of organizational values and creates model staffing structure that embraces NCSLCS values.
· Objective 1: Create a management plan that articulates a strong organizational culture; reflects organizational values; articulates organizational norms, policies, and practices; and sets the tone for NCSLCS leadership and professional staff
· Objective 2: Draft and adopt at the board level a Statement of Culture that builds on the vision, mission, purpose, and values of NCSLCS
· Objective 3: Draft and adopt at the board level the NCSLCS Promise to express the value it places on its staff and constituents
Goal 4: Delineate between WNY staffing and National staffing
· Objective 1: Develop national and regional staff model to minimize staffing costs and which can be replicated nationally
Goal 5: Identify back-office provider for the NCSLCS
· Objective 1: Create RFP for back-office providers and criteria for selection
· Objective 2: Sign management agreement with back-office provider
Priority II Programs & Technology
Create accessible, high quality, disruptive programs and technologies that simplify college success strategies leading to greater adoption by student participants.
Goal 1: Develop partnership with My Campus Max, LLC to use MyCollegeMax.com for Non-Profit Organizations
· Objective 1: Complete a Partnership Agreement with the owners of My Campus Max, LLC that positions the NCSLCS as the nonprofit leader of MyCollegeMax.com, including a first right of refusal on the purchase of MyCollegeMax.com
Goal 2: Create organized approach and timeline to MyCollegeMax.com rollout
· Objective 1: Educational Institution
o Develop Institutional Account Package, including package features, cost (if not covered by a grant), and multi-year discounts
o Develop online training for the Institutional Package

· Objective 1: Use an RFP process to identify and select a marketing firm to develop logo and branding
Goal 2: Web Site Development
· Objective 1: Use an RFP process to identify ad select a web site development first to create the NCSLCS web site
Goal 3: Develop Associate (licensee) and State Associate Models, Leveraging MCM, LLC Back End Support
· Objective 1: Develop the policies and other appropriate documents to initiate the Associate (licensee) and State Associate Models.
Goal 4: Grant Development, Fundraising, and Sustainability
· Objective 1: Set annual grant and fundraising goals
· Objective 2: Identify 3-4 development strategies to achieve organizational goals, for example:
